As someone who’s worked in the 3PL world for over 10 years, I have come to realise that the phrase “peak season readiness” means a lot more than just getting prepared for a busy few weeks. Every year in the lead up to Black Friday and Cyber Monday, the whole industry seems to shift into another gear.
Even though I’m not the one in the warehouse picking and packing, I get to see the full picture from a slightly different angle, through the daily conversations with prospects, customers, carriers, suppliers… who are right in the middle of peak planning. I hear a lot about what works, what doesn’t, and where the real pain points are when peak season hits.
And if there’s one thing I’ve learned over the years, it’s that readiness isn’t about having the perfect plan, because let’s be honest, there’re ALWAYS obstacles thrown into the mix. It’s all about being able to communicate constantly and adapt as a team when things don’t go as expected.
Here are a few lessons I’ve picked up along the way…
Forecasting isn’t about perfection, because they rarely are perfect.
Demand is unpredictable – every company you speak to, says the same thing. Promotions change last minute, consumer trends change overnight, and outside factors like the economy or the weather can easily disrupt the most accurate forecasts.
The truth is no one gets forecasting exactly right. The most important thing is alignment. When all stakeholders are working with the same expectations and keeping up communication, you can react quickly when something shifts.
I’ve seen the difference this makes firsthand. Customers who keep us updated as much as possible, share all promotional plans well in advance, and let us know of any potential scenarios are the ones who handle spikes without the panic.
Flexibility is the real advantage
A common saying in logistics is “It’s not about having a perfect plan, it’s about having a plan B, C, and D.” There has never been a truer word spoken during peak season.
The ones who handle Black Friday and Cyber Monday the best are the ones who’ve built flexibility into every part of their operation, from fulfilment to carrier relationships to staffing. At 3PL, we love data – dashboards, forecasts, and performance metrics are everywhere. But one thing I’ve noticed working alongside other experienced managers is that instincts are often just as valuable as the numbers.
People who’ve been through five, ten or even twenty peak seasons can spot potential issues well before they show up in a report.
For me, the lesson here is that data and experience work best together. Use analytics to guide decisions but never underestimate the intuition of the people on the ground.
Communication is your real superpower
If I had to pick one theme that comes up over and over again in conversations about peak season, it’s communication.
I’ve seen how clear communication between our team, our customers, and our carriers can turn a potential crisis into a non-issue. But when that communication slips, small problems can escalate quickly.
When the pressure’s on during peak season, teams can easily fall into working in silos. But the ones that really succeed keep transparency at the front, with daily updates, communicating openly, and making sure everyone’s connected and always aligned.
It’s what keeps Black Friday running like clockwork instead of spiralling into chaos.
Peak season exposes weaknesses and opportunities
Every peak season brings surprises and not all of them are fun(!). Systems get pushed to their limits and some products fly off the shelves faster than forecasted.
Every challenge provides useful feedback, a chance to learn and get better. For us, and for many of our customers and suppliers, the weeks following Black Friday are a key time to review what went right, what could have gone more smoothly, and how we can strengthen our operations even further for next year.
After a huge sigh of relief when peak is over, we treat it as a learning opportunity and that’s how we keep getting stronger year after year.
People make peak season work
We talk a lot about systems and tech which, of course, are vital but none of it matters without the people making it happen.
All departments come together in peak season more than ever. I’ve seen outstanding teamwork and dedication, teams going the extra mile and working tirelessly to make sure every order leaves on time and ensuring we provide the best customer experience possible.
Recognising that effort and keeping morale high makes a huge difference. Peak season can be exhausting, but it’s also when you see the best of what teamwork really means.
Final thoughts
As we hit Black Friday once again, I’ve realised that peak season readiness isn’t a checklist, it’s a mindset. A strong one at that! It’s not for the faint hearted and you must be a certain type of person to work in logistics at this time of year.
It’s about keeping communication open and staying flexible enough to adapt when things change.
From where I sit at 3PL, I see every day how collaboration between customers, carriers, and suppliers makes or breaks success during the busiest time of the year. When everyone pulls in the same direction, the customer feels it and that’s what it’s all about.
